Paid for Effort, Valued for Impact
Agencies are billing for a model that measures the cost of effort, not the impact they make. For decades, agency compensation has been anchored to inputs: people, hours, scopes and deliverables. But none of those answers the question that matters most: What did the agency make more valuable for the brand?
The Uncomfortable Question
If your agency continues to price its value primarily through hours, is that a sustainable business model for your agency's future?
How Did We Get Here?
The disconnect between the cost of effort and the impact delivered is becoming impossible to ignore. Agencies increasingly contribute beyond execution—shaping the brand, brand demand, customer experience, innovation and growth strategies, and using data and intelligence to help determine where marketing investment goes. At the same time, AI is changing both what agencies can contribute and how work gets done. It expands what agencies can analyze, create and influence, further weakening effort as a proxy for value.
AI is accelerating changes already underway in how agencies work, what clients expect and where agencies can create value. At the same time, pressure for efficiency is increasing, and new agency capabilities are emerging. Both clients and agencies increasingly recognize that traditional remuneration models don't fully reflect where value is being created, but there is no clear replacement. The risk is that AI reinforces the very problem the industry needs to solve.
