You're getting the 4As | 4sight 2027 Briefing: The Value Reset earlier than we've ever released it. That's deliberate.
Agency leaders are already building next year's plans, setting Q1 priorities and deciding where to place their bets. This briefing should be used to accompany your planning, to provide you a clear and actionable view of the big things affecting our industry and which could affect your business.
It is important that we share this while you are still writing the plan so you can use it to push your thinking and assumptions, table difficult conversations and we'd rather put it in your hands while you're still writing the plan than after you've already committed to one.
Agency Value Is Being Rewritten. Let’s Write What Comes Next.
The rules agencies built their businesses around are being rewritten in real time. What clients buy. What they’ll pay for. What talent we need. What work commands a premium. Even what an agency is expected to be. Assumptions that held for decades are giving way all at once and there’s no going back to the old model.
Growth at all costs got us here. Agencies have absorbed technology investments and essential work that rarely appears on an invoice, from media quality assurance to tagging and trafficking. Valuable strategic thinking is often bundled into execution fees or given away in pursuit of new business. These practices put pressure on margins and limit the resources available for deeper thinking, ambitious work and talent development. The approach isn't sustainable and it isn't the industry we should want. While agencies absorb that strain today, these practices can force compromises in the quality of thinking and the work. That is bound to catch up with clients. They will start feeling the same slowdown and the missing growth. So, building healthier foundations for this industry can't wait. The moment is now.
The fact is, agencies have never created more valuable work. Strategy, data, creative, media, product thinking, culture, all of it converging in ways this industry has never had to manage at once. And yet, too often, the value we create is not the value we are credited for, measured on or paid for.
That disconnect between the value agencies create and the value the market recognizes is one of the fundamental challenges facing our industry. We cannot allow that gap to become the new normal.
2027 needs to be the year we start resetting the equation.
Nothing has hit every part of our value chain at once the way AI is doing now. Production costs are falling dramatically. In-housing has become an increasingly viable option for marketers. Boards are asking CMOs to justify agency spend in language built for enterprise software, not brand building.
Stanford's Digital Economy Lab's 2026 research finds AI is disrupting traditional consulting fee structures and points toward greater use of hybrid and asset-based pricing, depending on how observable inputs and outcomes are. Subscription pricing increased from 3% to 11% of client arrangements in Thomson Reuters' 2025 study, while fixed fees represented 37%.
Where you sit in this industry changes how all this reads. For agencies closest to margin pressure and commoditized work, this looks like a crisis. For others, it already presents opportunity. Both are true. What matters is that agencies act deliberately and close this gap intentionally, instead of waiting for it to be closed by the market and external forces.
The 4As intends to help lead this value reset and help agencies reclaim their role as growth engines.

Four Fault Lines. One Value Gap.
This year’s 4As | 4sight briefing, The Value Reset, takes on four connected fault lines: C-suite perception, remuneration, talent and the work itself. In each of these pillars, we examine where agency value is under pressure, challenge the habits that keep the gap open and point to choices leaders can make to close it.
The question running through all four is urgent: how does each agency take greater control of its future value before that value is defined for it?
Client C-Suite Perception
Every conversation about compensation, talent or creative courage is ultimately a fight for budget and influence. CMOs need business value, intelligence and support for board-level conversations, while their teams face pressure to deliver day-to-day marketing faster and more efficiently. Agencies need to connect their contribution to both realities. That means showing how their judgment informs business decisions and growth and building relationships with the executives who influence investment. If our value is understood only within marketing, how secure is it?
Remuneration
Too much of our industry still operates within models designed to measure the cost of our time rather than the value of our thinking. Emerging agency models show that output and outcome pricing can be part of the conversation. Each agency needs to examine where its own commercial model rewards value and where it penalizes better, faster work. The challenge is to develop a clear pricing philosophy and help clients understand what they are buying. Why should solving a problem in fewer hours make the solution worth less?
Talent
Entry-level work AI is erasing was never just busywork. Much of it was apprenticeship: the repetition, exposure and experience that built our next generation of leaders. So we have an existential talent problem where we don’t know where the next generation of leaders will come from. Agencies need to identify what that work taught and deliberately rebuild those learning opportunities through mentorship, client exposure and real responsibility. We cannot remove the training ground and assume future leaders will somehow emerge.
The Work
Efficiency is easy to measure and reward, while the value of ambition, originality and creative courage is much harder to quantify. Too often, what is easiest to measure becomes what gets valued. Agencies need to protect the space for exploration and use some of the capacity AI frees up to pursue ideas worth investing in. If every efficiency gain becomes another cost reduction or another deliverable, where will the next creative breakthrough come from?
Name the fault line and the pattern underneath it is the same. We have gotten remarkably good at proving our activity. We need to become just as good at proving our impact. Through 4As | 4sight, we are challenging every agency leader to make these choices part of their business plan before market pressures and client expectations make those choices for them.
Examined Through Three Critical Dimensions: The AI Factor, Policy Watch and the Media Lens.
We examine each fault line through AI, policy and media filters, bringing you candid industry perspectives, tough questions and examples of success to clarify what’s at stake and inform your next move. Dig into the findings and conversations, then use them to prepare for action to close the value gap. We will hold ourselves to the same commitment as we roll out tools, programs and initiatives to help reset the value gap across each fault line.

What I Keep Hearing
Our 4As | 4sight 2027 Briefing draws on voices from across and outside the industry. Agency leaders running some of the biggest and smallest shops in the country. CMOs and marketers trying to justify their own budgets upward. Search consultants who spend their careers close to the C-suite decisions shaping agency relationships. Creators building engaged audiences and businesses larger than many agencies.
Across those conversations, a few themes kept surfacing.
- Search consultants recognize the clear shift in a client’s need for the agency to go beyond production and provide strategic counsel and orchestration to their business and brand(s). They value engagements driving growth.
- Clients are under more pressure than ever to drive business results, while navigating a constantly changing marketing and media landscape at a pace never seen before, all while being pushed to drive internal efficiency and lower external costs. Among respondents to a recent 4As AI Committee poll, 50% reported that AI costs had risen faster than their workload over the previous six months, while 44% said clients expected AI to lower costs, clearly illustrating the tension between agency investment and client expectations. Clients need to justify every decision they make and agencies need to help them recognize the value. Clients also need to let agencies in to deepen their access to the brands’ fundamentals to be able to diagnose and add value.
- Agencies can still find themselves positioned as vendors; this means they get valued and priced like vendors, and sometimes treated like vendors instead of partners. AI illustrates the challenge: agencies are investing in capabilities whose value has yet to be fully reflected in their commercial models. The 4As-Forrester State of AI Inside US Marketing Agencies 2026 survey found that 61% of agencies treat AI as a cost of doing business. Unless an agency can demonstrate how the work they do can be a growth driver, clients may view them as just a cost to be minimized.
- Agency leaders we spoke to believe that agencies should shift away from selling routine deliverables and outputs to focus instead on high-level strategic thinking and upstream problem-solving as clients handle more execution in-house. Successful agencies both small and large are making this intentional shift.
- Efficiency and effectiveness have gotten tangled up in the boardroom and agencies need to do a better job of separating the two. Doing something faster or cheaper is not the same as creating greater business value. The boardroom and CMO are obsessed with effectiveness, so agencies need to close the language gap to play an effective part in the C-suite conversation. There needs to be a new commitment to let agencies deeper into the business. More accountability has to come with more access.
- Brand trust has changed addresses. It used to live with the biggest platform or the most established name. Now it increasingly belongs to whoever shows up consistently, honestly, on the channels their audience actually trusts. Creators have demonstrated the power of that model and the smartest brands are pulling them upstream into the strategy itself instead of bolting them onto the campaign after the thinking is done.
None of this is a mystery once you hear it out loud. We know where much of the value lives. The challenge is making sure the market recognizes it and that there is alignment on this between the agency and client. That requires agencies to be far more deliberate about defining value, demonstrating it and, critically, charging for it.
What This Means for You
“The agencies that will thrive are the ones that treated their commercial model as a product to redesign, not as a legacy to defend." - Bruno Gralpois, Agency Mania Solutions
- Every agency should ask itself one important question this year: can your own team describe, in a single sentence, what your client's CEO believes you're actually contributing to their business? If the answers don't match, you've found a value gap inside your own agency. Closing it should be a strategic priority for 2027.
- It's time to price judgment for what it's worth. If a piece of thinking is valuable enough to win the business in a pitch, it's valuable enough to be priced on its own, not thrown in for free to sweeten the deal.
- AI also gives us an opportunity to think beyond cost reduction or headcount. Use it to buy your best people more time to think. Use it to amplify judgment, creativity and impact. And be intentional about replacing the learning junior talent used to get simply by doing the work and being in the room.
- And make room for boldness. Clients remember the agency that changed the trajectory of the business. That kind of impact requires ambition and courage, two things no utilization report will ever fully capture.
Our Move
This 4As | 4sight 2027 Briefing is only the starting point. Our role isn't simply to identify the value gap. It's to help our members close it. That means making the case for agency value across the industry. Challenging practices that diminish it. Bringing agencies and marketers together around better models. And building practical tools that help members capture more of the value they create.
- The 4As Intelligence platform, our first agentic tool, already gives members on-demand access to 4As research and IP alongside GWI data. Answers that used to take a day now take minutes. This is the first proof point of a much bigger idea we’ve been calling “4As-as-a-service”: targeted, real-time solutions and community access built directly into key moments: in your meetings, in your pitches, wherever you need us to show up.
Have you explored 4As Intelligence?
- We're developing research that identifies the value gap and delivers a shared Value Framework to help agencies and clients define what value actually means inside a specific relationship. This builds on our previous work on The Cost of the Pitch and The Rise of Value. Our pricing toolkit, a companion to our Decoding Compensation Models guide, will give agencies practical ways to move beyond time and materials and build compensation models that better reflect the value they create. All these 4As resources and other established industry sources will be a part of 4As Intelligence.
- We're pursuing initiatives to quantify and demonstrate the business value of ambitious creative work, repositioning it as a growth driver rather than a cost.
- We are fully committed to future-proofing agency talent through innovative partnerships, practical upskilling and human-centric, AI-fluent leadership.
And we won't stop there. Throughout 2027, we'll continue turning the findings to the many value challenges shared in the 2027 Briefing into tools, solutions, research and industry action. Because the forces reshaping agency value aren't standing still and neither will the 4As.
And we will be asking for your questions, pushes and experiences to help us build a clear sense of direction for you to reset your value to your clients, with the backing of the 4As.
Consider this briefing the opening chapter.
The opportunity in front of agencies is enormous. But capturing it will require intentional and bold choices from all of us. Agencies have to challenge old assumptions and get clearer about the value they create. Clients need models that recognize and reward that value. And the 4As will be in the fight alongside our members: advocating, challenging, convening and building the solutions that help move this industry forward.
The value of agencies is being rewritten. Together, let's make sure we write what comes next.
